The one number you need first
Everything below starts with hardness in grains per gallon (gpg). If your report gives it in milligrams per liter or parts per million, divide by 17.1. Your utility's consumer confidence report lists it for city water; a well needs a test. The free in-home test reads it at your kitchen tap in a few minutes, along with the iron number you will need in step two.
Step one: daily grains
Multiply three things: people in the house, gallons per person per day, and hardness. Seventy-five gallons per person per day is the working figure for a typical home; a house with teenagers and a soaking tub runs higher, a couple who travels runs lower.
- Example, Lehigh Valley city water: 4 people × 75 gallons × 13 gpg = 3,900 grains a day.
- Example, Abingtons well: 3 people × 75 gallons × 22 gpg = 4,950 grains a day.
- Example, Scranton city water: 4 people × 75 gallons × 2 gpg = 600 grains a day — which is another way of saying you do not need a softener.
Step two: the iron correction
Dissolved iron uses up resin exactly as hardness does, and it is the step most online calculators skip. Add roughly 3 to 5 grains per gallon to your hardness for every 1 ppm (mg/L) of clear-water iron before you multiply. A well reading 12 gpg with 2 ppm of iron sizes like water at 18 to 22 gpg.
Above a few ppm, stop asking the softener to do this job. A dedicated iron filter ahead of the softener removes the iron, protects the resin, and lets the softener be sized for hardness alone. Iron-fouled resin is the most common reason a softener "stops working" after a few years on a well.
Step three: weekly grains and the efficient capacity
Multiply daily grains by seven. The goal is a softener that regenerates roughly once a week — often enough that the resin stays clean, seldom enough that salt and water use stay low. Now the part the box hides.
The grain rating on a softener (24,000, 32,000, 48,000, 64,000) is the capacity at the maximum salt dose, which wastes salt. At a salt-efficient dose the same resin delivers roughly two-thirds of that. So match your weekly grains to the efficient capacity, not the nominal one:
- The 3,900-grains-a-day Lehigh Valley family needs about 27,000 grains a week. A nominal 48,000-grain unit (roughly 32,000 efficient) regenerates about weekly. A nominal 32,000 unit would regenerate every four or five days, burning salt.
- The 4,950-grains-a-day Abingtons household, corrected for iron, is closer to 35,000 a week — a 64,000-grain nominal unit, or an iron filter plus a smaller softener, which is usually the better system.
The spec a capacity-only quote ignores: flow rate
Capacity is how much water a softener treats between regenerations. Flow rate is how fast it can treat it right now, measured in gallons per minute. Two showers, a washing machine, and a dishwasher running together can pull 10 gpm or more, and a softener with a small valve and tank cannot keep up: pressure drops and hardness slips past the resin. Larger homes and homes with three or more bathrooms need a larger valve (often 1" rather than 3/4") and a taller resin bed regardless of what the grains math says. A correct quote lists both numbers.
Metered vs. timer
A metered (demand-initiated) valve counts gallons and regenerates when the capacity is actually used up. A timer valve regenerates on a schedule whether it needs to or not, and it is the reason old softeners have a reputation for eating salt. Sizing math assumes a metered valve. If a quote is for a timer unit, the sizing is a guess by design.
What changes around here
In the Lehigh Valley, limestone pushes city water into genuinely hard territory (Allentown reports around 13 gpg) and township wells higher still, so the math lands on larger units than most national calculators assume. Bethlehem's reservoir-fed supply runs softer and is the Valley's honest exception.
In Scranton and Wilkes-Barre the city supply is soft and the math returns zero. Hardness there is a well story: Clarks Summit, Dalton, and the North Pocono townships test hard and often carry iron, so the iron correction matters more there than anywhere else we work. In the Poconos, most wells are soft and acidic; the money usually belongs in an acid neutralizer, and where a neutralizer adds a little hardness, a small softener behind it is sized to that small number.
Questions that protect you from a mis-sized system
- "What did my water test at — hardness and iron — in numbers?"
- "Did you size from the nominal capacity or the salt-efficient capacity?"
- "What is the service flow rate, and how does it compare to my peak demand?"
- "Is the valve metered?"
- "How often should this unit regenerate for my household, and what will it use in salt?"
